The complexity and scope of an organization's strategy is typically proportional to the number of associates in the organization. The greater number of associates in an organization, the greater the number and disparity of goals that must be assigned and implemented to achieve the defined strategic plan.

Multiple companies can be set up for each unique type of Goal Card needed to house the disparate goals that support any organization's strategic plan. Following are examples of Goal Cards that have been set up for some of these typical purposes. Keep in mind it is very easy to create a new Goal Card that allows its Company Leader to easily customize each Goal Card's Goal Sets and Categories.

Associate Goal Card
The Associate Goal Card is the most common type of Goal Card that should exist for all organizations. "No Excuses" Strategy Execution (NESE) is dependent on achieving associate level accountability. The purpose of the Associate Goal Card is to assign goals to each associate within the organization.

Usually the Associate Goal Card will have one Company, one Group and one Associate level Goal Set assigned to it. The Company Goal Set should contain the company's strategic goals. The Group Goal Set should contain the aligned group tactics. The Associate Goal Set should contain the aligned individual associate level goals that are the key to attaining NESE.

The most common Categories that appear on Associate Goal Cards consist of Balanced Scorecard placeholders as previously mentioned.

Multi-Plant Goal Card
Multi-Plant Goal Cards are really the same as Associate Goal Cards, but for organizations that have more than one company location. To achieve NESE each company location or plant should have an assigned Company Leader that has the ultimate responsibility and authority for the success of that company location.

To assure each Company Leader's success, V2R allows them to set up their own Goal Card including the definition of Goal Sets and Categories along with the company level strategic goals that are automatically assigned to all associates in their company.

Value Added Pay Goal Card
The Value Added Pay (VAP) Goal Card is really the same as an Associate Goal Card that has been customized for hourly vs. salaried jobs. These routine hourly jobs are typically based on associates demonstrating performance within a job description goal or work cell.

Usually the VAP Goal Card will have one Company, one Group and one Associate level Goal Set assigned to it. The Company Goal Set should contain the company's strategic goals. The Group Goal Set should contain the aligned group tactics. The Associate Goal Set should contain the aligned individual associate job description goals.

The most common Categories consist of Balanced Scorecard placeholders including "Financial", "Customer", "Internal Business Processes", and "Learning & Growth".

The milestones assigned to each Job Description Goal reflect all of the skills that exist for that job. Completion of the individual milestone skills recognizes the associate's demonstrated performance for that skill. Demonstrated performance becomes the primary driver of pay for performance and the basis to align each hourly worker's on-the-job incentives with the company's goals.

A good VAP program is essential to attain NESE for the critical mass of hourly workers that exist within almost all organizations.

Project Management Office Goal Card
The Project Management Office (PMO) is used to manage numerous strategic projects that have been launched to achieve the organization's strategic plan. A Project Administrator (PA) is typically selected as the company leader and is responsible for setting up the PMO Goal Card.

Most organizations use a phase gate approach to set up Goal Sets in their PMO where each Associate level Goal Set represents a major project phase. Project phases typically include a planning, prototyping, piloting and implementation phase. The PA is typically responsible for overseeing the progress of all projects and changing the project's Goal Set to correspond with its current phase.

The Categories assigned to PMOs are typically the individual Project Sponsors (PS) or Project Managers (PM) that are responsible for sponsoring or managing individual projects.

Keep in mind that V2R should be used to achieve associate level accountability for the timely completion of project goals within budget. Project Management for complex projects with many dependent tasks is still better managed with project management software specifically designed for that purpose.

ISO Management Review Goal Card
The ISO Management Review is a separate Goal Card that is set up to manage the quarterly or semi-annual management review meetings that must take place. The ISO Project Manager (PM) or Quality Manager (QM) is typically assigned as the Company Leader and is responsible for setting up the ISO Goal Card.

Only one Goal Set is necessary for managing the ISO Management Review process, however multiple Categories should be set up for the 8 major sections of the management review process including Policy, Objectives, Internal Quality Audits, Corrective Action, Preventive Action, Training, Resource Assessment and the Cross-Functional Team. Applicable goals are assigned to each Category. Applicable Milestones are assigned to each goal that outline the entire ISO Management Review process.

The ISO Goal Cards structure the management review process and document the review discussions including follow-up goal assignments that must be completed in order for the company to maintain its ISO certification status.

Corrective Action Office Goal Card
The Corrective Action Office (CAO) is used to manage all corrective action opportunities that are identified either through the ISO Management Review process or during the course of normal business operations. The CAO may be combined on the ISO Management Review Goal Card and is typically administered by the Quality Manager.

Goal Sets for the CAO can be set up similar to the PMO phase gates including Development, Implementation, Verification and Completion.

The Categories defined in the CAO typically identify each manager that is assigned responsibility for one or more corrective actions.

The Quality Manager assigns separate project goals for each corrective action. The CAO is used to manage the administration of each corrective action while associate level accountability that supports NESE is achieved on each Associate's Goal Card.

Safety Program Office Goal Card
The Safety Program Office Goal Card functions like a combined ISO Office and a Corrective Action Office. Routine safety inspections are performed similar to the routine management reviews for ISO. The findings during these reviews are typically turned into safety related corrective actions that need to be managed.

The Safety Administrator (SA) is assigned the Company Leader role and is responsible for setting up the Safety Program Goal Card. The SA is usually responsible for managing the periodic safety audits and assigning and managing the safety related goals as required.

Goal Sets can be set up for each company location if the safety administration is centralized. Where safety administration is local to a specific plant or business unit, additional Goal Sets should be set up to track the phase gates for the required corrective safety actions.

Categories can be set up by department. The SA assigns separate project goals to these categories for each Safety Program. The SA manages the administrative side of each safety program while associate level accountability that supports NESE is achieved on each Associate's Goal Card.

Lean Self Assessment Goal Card
The Lean Self Assessment Goal Card is used by one or more company locations to assess how effective or mature their lean program is.

A separate Goal Set can be set up for each company to be assessed. The Categories, Goals, Milestones and Anchor Descriptions are all used to determine the current stage of lean maturity by company location.

Another alternative is to assign multiple associates to the Lean Self Assessment company for each entity that needs to be assessed.

Training Program Office Goal Card
The Training Program Office Goal Card is set up to specifically assign and track an organization's training programs. The Training Administrator (TA) is assigned the Company Leader role and is responsible for setting up the Training Program Goal Card and assigning and managing the training goals as required.

Goal Sets can be set up for each company location if the training administration is centralized. Goal Sets can also be used to track annual training requirements and completion status.

Categories can be set up by department. The TA assigns separate project goals to these categories for each Training Program. The TA manages the administrative side of each training program while associate level accountability that supports NESE is achieved on each Associate's Goal Card.
